One well-read guide puts a Sprinter 144 high roof at 3,726 to 6,823 lb of payload. Another puts the same van at 2,450 to 2,750 lb. Both are being honest and the gap between them is larger than most entire conversions. If you have been trying to plan a build against published figures, that contradiction is why the numbers never add up.
The only number that matters
Open the driver's door and read the certification label on the pillar. The GVWR printed there, minus what your van actually weighs on a scale, is your payload. Every other figure is an approximation of a vehicle that is not yours.
Four terms, and they are worth being precise about because the whole subject collapses into confusion without them.

Payload is not a specification of the van, it is a subtraction, and one half of the subtraction changes with every option fitted at the factory. That is where the confusion starts.
Why every published payload figure disagrees
The 4,000 lb gap in the opening paragraph is not an error by either source. It comes from three things stacking up.
Manufacturers publish payload for a base cargo van that nobody buys. The advertised curb weight is a stripped vehicle with no options. Add four wheel drive, a heavier alternator, upgraded seats, a tow package and a rear step and you have several hundred pounds that never appear in the brochure figure.
One chassis name covers several GVWR variants. Sprinter 2500 and 3500 look identical from ten feet and differ by 2,500 lb of rating. A payload range quoted across every variant of a model line is arithmetically true and practically useless, because you own exactly one variant.
Curb weight drifts upward over a model's life. Emissions equipment, sound deadening and safety systems all add mass, so a figure published for a five year old model year is optimistic for a current one.
The consequence is that the correct method is to ignore all of it. Weigh your empty van before the build starts, subtract that from the GVWR on your own label, and plan against the number you get. It takes twenty minutes and $12 at a truck scale, and it is the only figure that will still be true when a state trooper is looking at it.
Payload by chassis
With that caveat firmly attached, here is the practical picture across the three platforms nearly every US conversion is built on. Treat these as planning bands rather than as specifications.

Two things jump out. A 170 inch four wheel drive Sprinter, which is the configuration most people picture when they picture a camper van, has the least payload on the list. It is the heaviest body on the lowest rating, and the drivetrain adds another 200 to 250 lb on top. That is worth knowing before committing to a four wheel drive build, because the capability costs you capacity.
And a ProMaster, the cheapest of the three to buy and to convert, carries the most. Its front wheel drive layout and lighter body give it a genuine advantage that rarely features in the ProMaster conversion conversation, where the discussion is usually about width and interior height. Meanwhile the Transit sits in the middle on both, which is much of why Transit builders can offer more equipment at a given price point than a Sprinter shop can.
What a conversion actually weighs
A full camper conversion adds 1,000 to 3,000 lb, and where you land inside that band is mostly determined by four decisions rather than by a hundred small ones.

The largest single lever is cabinetry, because it is the biggest number and the one people never think of as a weight decision. Aluminium or composite framing costs more and saves 200 to 400 lb against plywood carcassing, which is a trade you can see in the system by system cost breakdown and one that only makes sense once you know your payload is tight.
The exterior row is the sleeper. A roof rack, an awning, a rear ladder, a swing-out carrier and a full-size spare is a real 300 lb hanging off the outside of the van, and it is added last, after the build is signed off and the weight budget has been forgotten. Manufacturers also publish a dynamic roof load limit, commonly in the region of 300 to 350 lb on a van of this type, so a loaded rack can be at that limit on its own. Check your own owner's manual rather than assuming.
The weight everybody forgets to count
Here is the arithmetic that surprises people, done properly. The conversion is not the load. The conversion plus everything you put in it is the load.
- Water: 8.34 lb per gallon. A 30 gallon fresh tank is 250 lb full. Add a part-full grey tank and you are near 300 lb of liquid.
- Two adults: roughly 340 lb. NHTSA rates 150 lb per designated seating position for GVWR purposes, and real people are heavier.
- Fuel: 150 to 190 lb for a full 24 gallon tank, and published curb weights already include it, so do not count it twice.
- Food and consumables for a week: 60 to 100 lb for two, including a full fridge and pantry.
- Bedding, clothing and kitchenware: 150 to 250 lb. Unglamorous and consistently underestimated.
- Propane: 20 lb per full 20 lb bottle, plus the bottle. Two bottles is 80 lb all in.
- Recreation gear: 50 to 400 lb. Two bikes, a paddleboard, climbing kit and a dog with everything a dog needs.
Add that up conservatively for two people and you are at 900 to 1,200 lb before the conversion itself. On a 170 four wheel drive Sprinter with 2,150 lb to play with, that leaves roughly 1,000 lb for the entire build, which is a light build by any standard. This is the specific arithmetic that ends most people's assumption that payload is somebody else's problem.
It gets tighter fast with children. Two adults, two children, car seats and everything a family carries is 600 lb before gear, which is why family camper van builds so often run into payload before they run into space or budget.
GAWR, the limit that fails first
Almost everyone plans against GVWR and almost every overweight van fails on an axle instead. Your certification label carries two more numbers, a front gross axle weight rating and a rear one, and they are enforced separately.
The rear axle is where builds fail, and the reason is layout. A modern conversion puts the bed across the back, a garage underneath it, the water tank behind the rear wheels, the battery bank in the same zone, and then hangs a spare wheel and a bike rack off the rear doors. Every one of those decisions loads the same axle, and several of them sit behind it, which levers weight onto it at more than face value.
You can be comfortably under GVWR and over rear GAWR at the same time. That is not a technicality. NHTSA requires the tires fitted to an axle to have a combined load rating at least equal to that axle's rating, so exceeding the rear GAWR means the tires carrying that axle are outside their design load, which is where blowouts come from.
The fix is to know your split, which means weighing per axle rather than as a total. If the rear is close, the levers are to move the water tank forward of the rear wheels, put the battery bank under the driver's side floor rather than in the garage, and take the heaviest items off the rear doors. All three are considerably easier before the build than after it.
What being overweight actually costs
A fine is the least of it, and the fine is unlikely. Enforcement of weight limits on private recreational vehicles is rare in practice, which is exactly why people ignore this and why the real costs are worth naming.
Mechanical. NHTSA's tire safety guidance notes that an overloaded vehicle is prone to failures of the suspension, axles, hubs, brakes, tires, rims, frame and steering linkage, and that overloading together with underinflation is a leading cause of tire failure. That is a list of components that fail at speed, on a vehicle you sleep in.
Braking and handling. Stopping distance grows with mass, and an emergency swerve in a tall vehicle carrying weight high and rearward behaves badly. Weight is the mechanism by which a conversion becomes less safe to drive than the van it started as, and driving is the largest risk in van life by a wide margin.
Insurance. This is the exposure most owners have never considered. Operating outside the manufacturer's ratings gives a carrier an argument that the vehicle was being used beyond its design limits, and that argument arrives after a crash rather than before. It is worth understanding how camper van insurance treats a modified vehicle before you find out at claim time.
Resale. A van known to have been run overweight for years has worn its drivetrain and suspension harder than the odometer suggests, and a knowledgeable buyer prices that in.
The commercial threshold nobody mentions
One thing worth knowing if your van is a 3500 or a dually. FMCSA's definition of a commercial motor vehicle starts at a gross vehicle weight rating of 10,001 lb, and a Sprinter 3500 at 11,030 lb sits above it.
That does not make your camper a commercial vehicle. The federal regulations apply to vehicles used in interstate commerce, and a privately owned RV driven for personal recreation is not that. A CDL threshold sits far higher again, at 26,001 lb, which no van approaches.
Where it does bite is renting the van out. The moment the vehicle is being operated for business purposes across state lines, a rating above 10,000 lb puts a set of federal requirements into play that most owners have never looked at. Anybody planning to put a heavy van on a rental platform should check that specifically rather than assume the recreational exemption travels with the vehicle.
Weighing the van, and what to ask a builder
Weighing is cheap, quick and almost nobody does it. A public truck scale costs $10 to $15 and gives you per-axle figures, which is the format you actually need. Drive on, stop, take the ticket.
Weigh three times if you can: the empty van before conversion, the finished van before you load it, and the van fully loaded for a real trip with full tanks and everybody aboard. The third weighing is the true one and it is the one people skip.
If you are buying rather than building, the question that separates shops is short: what did the last van you built like mine weigh, per axle, on a scale, and how much payload was left. A shop that has the ticket has thought about this. A shop that estimates has not, and the difference shows up on the Sprinter builders shortlist faster than any question about cabinetry finish does.
Be wary of any answer expressed as a percentage or as a reassurance. Payload is a number in pounds, it is knowable, and a builder who has weighed their own work will simply tell you what it was.
