All-wheel drive is the most wanted and least necessary option in this category. Ford describes its Intelligent All-Wheel Drive as balancing torque between the front and rear wheels to maximise traction, typically before wheelspin can occur, and notes that it was packaged so as not to raise the load floor or the seat height. That last detail matters to converters more than it sounds, because a raised floor eats standing height.
The chassis you pick has knock-on costs well beyond the option box. Our directory data puts the median starting price of a Sprinter build at $65,000 against $38,000 on a ProMaster, so specifying Sprinter AWD is rarely a single decision and usually the beginning of a more expensive project. It is worth reading the option against what a Sprinter conversion runs in total rather than against the sticker on its own.
AWD is not 4x4, and here the difference matters
The terms get used interchangeably in this category and they describe different machines. All-wheel drive distributes torque between axles automatically, on the fly, at any speed, to keep you moving on a loose or slippery surface. It has no low range and no locking differentials.
True four-wheel drive has a transfer case with a low range, which multiplies torque for crawling, and often locking differentials, which force both wheels on an axle to turn together regardless of grip. That is the equipment that gets a vehicle up a rutted climb at walking pace. On a van it is an aftermarket conversion costing several times the factory AWD option.

The aftermarket four-wheel drive route
If you genuinely want low range and lockers on a van, a handful of specialist converters will fit them, most commonly to a Sprinter and historically to the older rear-drive chassis. It is real four-wheel drive rather than a marketing name, and it is a different proposition from the factory option in every respect.
The cost is several times the factory AWD box, and it is only the beginning. A conversion of this kind usually arrives with a lift, larger tires, revised driveline angles and a warranty conversation, because you are modifying the drivetrain of a vehicle that was certified as built. Servicing afterwards is a specialist job rather than a dealer one, and the number of shops able to diagnose a problem on the road drops sharply.
There is a narrow band of people for whom this is the right answer: expedition travel on genuinely unmaintained terrain, remote work access, and overland routes where recovery is days away rather than hours. For everybody else it converts a reliable van into a rarer, thirstier and more fragile one in exchange for a capability that will be used a handful of times.

What actually gets vans stuck
There are four of them, and they are not equally common. In rough order of how often they end a day: soft sand, mud, snow, and running out of ground clearance on a rutted track. Map a second driven axle against those four and the picture changes.

Weight is why sand and ruts behave this way. A converted van is heavy and much of that weight sits high, so it sinks into soft surfaces and it has less clearance than the empty vehicle did. Adding drive to the front wheels changes neither fact. A van buried to its axles in sand is buried whether two wheels or four are turning uselessly.
The clearance row is the one that should give buyers pause, because it is the situation people most often picture when they imagine needing 4x4. A rutted forest track that catches your rear step or your grey tank outlet stops the van completely, and no drivetrain in any configuration addresses it. That is suspension, tire diameter and where the shop mounted your tanks, which is why underbody layout is part of how much the van can safely carry and where rather than an afterthought.
The cheaper things that fix the same problems
Everything below costs less than the AWD option and several of them are free. Taken together they address more of the four failure modes than the drivetrain does.

- Traction boards, about $150. They recover a stuck van of any drivetrain, including an all-wheel drive one, which is worth noticing.
- A modest lift and better approach angles, $2,000 to $4,000. This is the only item on the list that addresses the clearance failure mode, and AWD does not touch it.
- Not driving down that track. Free, and by far the most used technique among people who actually live in vans full time. A stuck van is an expensive afternoon and a recovery truck that may not fit down the same road.
One caution on tire choice. Load rating is not optional on a converted van. NHTSA's guidance is that the load ratings of the tires on an axle must at least equal that axle's rating, and the traction grades printed on a sidewall, AA through C, describe wet pavement stopping rather than snow or sand performance. A soft, aggressive tire in the wrong load rating is a downgrade, not an upgrade.
Good tires, a set of boards and some judgement come to under $3,000 and cover most of what people buy all-wheel drive for. That is the honest comparison, and it is the one the category never runs.
When AWD genuinely earns its money
There are real cases, and they have a shape in common: they are about needing to move reliably rather than about going further into the wilderness.
- You live somewhere with real winters and need to move on unploughed roads regularly rather than once a season.
- You ski, climb or work at trailheads on forest roads that nobody maintains between November and April.
- You tow. Traction on a wet slipway or a loose ramp is a genuine problem that a second driven axle solves cleanly.
- You have to be somewhere on a schedule regardless of conditions. This is the honest case for anyone who works from the van, and it is the one people are least likely to say out loud.
- You spend the season chasing snow. If your parking is a mountain pass rather than a desert, where you actually spend your nights makes the case on its own.
If none of those describe you, the same money spent inside the van buys a great deal more comfort on the 360 days a year you are not stuck. Ten thousand dollars is roughly the step between a mid-range and a strong mid-range build, which is worth weighing against what each tier actually delivers before ticking the box.
There is a useful test for anyone genuinely undecided. Think back over the last two years of trips and count the days you turned around, or would have, because of the surface under the van. If the answer is under five, you are buying insurance at roughly two thousand dollars a day. If it is thirty, the option pays for itself in a season and the rest of this article is academic.
The front-wheel drive case nobody makes
The ProMaster gets dismissed in every article on this subject for having no factory all-wheel drive option. That dismissal skips an actual engineering argument, and it is worth hearing before writing the van off.
Ram's position is that routing power to the front wheels puts consistent weight over the drive axle whether the van is loaded or empty, and the company claims superior performance in that configuration in any season. There is a second benefit that matters to converters more than to fleets. Front-wheel drive means no propshaft under the floor, which is how the ProMaster gets its low load floor, and a low floor is standing height you do not have to buy with a taller roof.
Where front-wheel drive is genuinely weaker is deep sand and steep loose climbs, because as the nose lifts, weight transfers off the wheels doing the work. If your travel is desert washes and steep gravel switchbacks, that is a real limitation. If it is snow, wet gravel and mountain roads, a ProMaster build on good winter tires is far more capable than its reputation in this category suggests, and about $27,000 cheaper at the median.
What it costs beyond the sticker
The option price is the visible part. Three other costs arrive with it and none of them appear on the order form.

Availability and price on the used market. AWD vans are harder to find and hold a premium, which cuts both ways. It costs more going in and it protects what the van is worth when you sell it, so on a long ownership the net cost is smaller than the option price suggests.
