Everybody frames this as cheap and slow against expensive and fast, which is true and useless. The decision has an actual answer, and it comes from dividing the cash you save by the hours you spend. Do that arithmetic once and the argument stops being about temperament and starts being about a single hourly rate. Here is the calculation, with the market prices to run it against.
DIY or professional, the short answer
A DIY conversion costs $8,000 to $45,000 in parts and takes 400 to 1,200 hours. A professional conversion starts at a median of $58,000 and takes 20 hours of your involvement. The cash gap on a typical build is around $38,500 and the hour gap is around 780, which puts the break-even at roughly $49 an hour of your own time.
If your time is worth more than about $49 an hour, paying a shop is not a luxury, it is the cheaper option. If it is worth less than that, or if the building is part of what you want, DIY wins on money and wins comfortably.
The all-in comparison
Cash is the column everybody looks at and the least useful one on its own. Set it next to the six other things that actually differ.

The elapsed time row is worth pausing on, because it is not the same thing as the hours row. Eight hundred hours spread across evenings and weekends is a year, and during that year the van is a project rather than a vehicle. A shop compresses the same work into three to six months of somebody else's calendar, and for anyone with a start date in mind, a season they want to catch or a lease running out, that compression is most of what they are actually buying.
Two rows in that table are the ones people underweight. Warranty is not a nicety, it is who pays when the inverter fails in month four. And the resale row is a five-figure difference on most builds, which arrives years later and does not feel connected to the decision being made today.
The number that settles it: your hourly rate
Here is the arithmetic nobody publishes. Take the cash gap, take the hour gap, divide.
A full DIY build is about $18,000 in parts plus $1,500 in tools, so $19,500 of cash and roughly 800 hours. The median professional build in our directory starts at $58,000 and asks about 20 hours of your time across specification, meetings and collection. The cash gap is $38,500. The hour gap is 780. That is $49 an hour.

It is worth knowing what sits behind a shop's hourly rate before deciding it is inflated. The Bureau of Labor Statistics puts the median wage for RV service technicians at $23.05 an hour. Shops bill that technician out at $120 to $185 because premises, insurance, warranty reserve, tooling, rework and the hours nobody can bill have to come out of the same number. The margin on a van build is thinner than the sticker suggests, which is also why the cheapest quote in a market is rarely the bargain it appears to be.
Read the third row carefully, because it is the one that catches people. A high-spec self-build breaks even at $19 an hour. Almost anybody with a job is above that. The more ambitious the build, the weaker the financial case for doing it yourself, because parts costs converge while hours keep climbing.
The opposite is also true and is the strongest honest case for DIY. A simple build, no plumbing, no air conditioning, breaks even at $98 an hour. Very few readers are above that, which is why budget self-builds genuinely are the cheapest way to get on the road and always have been.
One caveat that cuts against DIY. The 800 hours is not the whole cost of the time, because it is spread across a year of evenings and weekends. Somebody building a van is also not doing overtime, not taking side work and frequently not travelling, and how long a van conversion takes is the variable that turns an abstract hourly rate into a year of your life.
What a DIY build actually costs
$8,000 to $45,000 in parts, and the spread is set almost entirely by the electrical and climate specification rather than by the van. A bare-bones build with insulation, a bed, 12V lighting and a jerry can of water is $8,000 to $18,000. Add a full electrical system, plumbing with hot water, fixed cabinetry and a diesel heater and it is $18,000 to $35,000.
Above that, DIY starts behaving like a professional build with worse tooling. Lithium at 600Ah, 12V air conditioning, double-glazed windows and custom joinery reaches $38,000 to $45,000 in parts alone, and at that point the parts list is most of what a mid-tier shop would charge for the finished article.
Tools are the line that never makes it onto a spreadsheet: $300 for somebody borrowing most of it, up to $2,000 for a workshop bought from scratch. Add $500 to $3,000 for the fixes and replacements that arrive in the first few months, and a further $500 to $3,000 for the parts you buy twice. What a professional build actually costs
The assumption that professional means six figures is the most expensive misconception in this decision, and our own data contradicts it directly.
Across the 46 US shops in our directory that publish pricing, the median starting price is $58,000, the lower quartile is $35,000, and 41% start under $50,000. A quarter of the market is at or below $35,000, which overlaps directly with the cost of a mid-range self-build in parts alone.

What separates the bands is mostly how much of the build is decided in advance. A shop at $40,000 is selling a layout it has built forty times, with a fixed menu and a queue that moves. A shop at $130,000 is starting from a drawing, and every hour of design, revision and one-off fabrication lands in the price. Neither is better value in the abstract. They are answers to different questions, and a buyer who wants a common layout executed well is paying a large premium for bespoke they will never use.
That distribution is the single most useful fact in this comparison. A reader who assumes the professional route starts at $100,000 is comparing against the top quarter of the market and drawing the wrong conclusion. Anyone in that position should start with the shops that come in lowest before writing off the option entirely.
The hybrid build
The third option is the one most experienced builders end up recommending and almost nobody plans for at the start. You do the labour-intensive, low-risk work and you pay somebody for the technical, high-risk work.

The reason this works is that the cost of a mistake is wildly uneven across the systems. Getting the ceiling panels wrong costs a sheet of plywood. Getting the electrical wrong costs the van. Buying professional time only where the downside is severe is the highest-return decision in the whole project.
Not every shop takes partial work, and the ones that do rarely advertise it. It is worth asking directly, because the answer shapes which builders are actually available to you and it is one of the more useful questions when working out how to choose a van builder.
What you should never DIY
Three systems have consequences that are not financial, and the honest advice is a list rather than a shrug about skill level.
- Fuel-burning appliances. Propane and diesel heaters, cookers and water heaters. Combustion, gas lines and exhaust routing in a sealed sleeping space, with a carbon monoxide failure mode.
- High-current DC. A 400Ah lithium bank can deliver hundreds of amps into a short. Undersized cable and missing fusing is the most common cause of van fires and the most common thing self-builders get wrong.
- Anything structural. Cutting the roof, fitting a rack that loads the ribs, suspension work and seat mounting. These are crash-load paths, not carpentry.
There is a published standard for all of it. NFPA 1192 sets minimum requirements for plumbing, fuel-burning and electrical systems in recreational vehicles, and it is what a compliant build is measured against. A self-builder is not obliged to follow it, which is exactly why reading it is worthwhile.
The industry version of the same thing is the certification seal. The RV Industry Association requires member manufacturers to build to NFPA 1192 and submit to random facility inspections, which is a bar no self-build clears. Whether that matters to you depends on your insurer and your state, and the practical consequences of an RVIA certified build are worth understanding before rather than after.
The four costs of DIY nobody counts
Beyond parts, tools and time, four things reliably cost money and never appear in a comparison.
- Somewhere to build, $0 to $500 a month. A driveway is free. Twelve months of a rented bay is $3,000 to $6,000, and it scales with exactly the thing self-builders are worst at estimating.
- The van sitting undriveable. Insurance, registration and depreciation continue throughout, on an asset producing nothing. On a $50,000 van that is real money for a year.
- The rent that was supposed to have stopped. If the van was going to be the housing, every month of build is a month you are still paying for somewhere else.
- Not finishing. The uncomfortable one. Half-built vans get sold at a heavy discount, because the buyer is purchasing somebody else's abandoned decisions and has to undo most of them.
That last one deserves more weight than it gets. Nobody plans to abandon a build, and enough people do that partly finished vans are a recognisable category in the classifieds. A professional build has a delivery date and a contract behind it. A self-build has your enthusiasm in month nine, which is a less reliable instrument than it feels like in month one.
Resale, warranty and insurance
The decision keeps costing or saving money for as long as you own the van, in three ways that are invisible on the day you make it.
Resale is the largest. Buyers of used converted vans pay for a name they recognise and discount heavily for work they cannot verify, so a self-build is frequently valued as a cargo van with some furniture in it rather than as a camper. On our reading of the market that discount runs 15% to 30% against a comparable professional build, which on a $60,000 asset is $9,000 to $18,000 and swallows a large share of the money DIY saved. How much comes back is the practical question behind what a converted van is worth on resale.
Insurance is the second. Carriers price a converted van inconsistently because it fits none of their categories, and a self-build is the hardest version of that problem. Professionally built and documented vans sit at the bottom of the premium range and self-builds at the top, when they can be placed at all, which is the central difficulty with insuring a converted van.
Financing is the third. A lender wants a titled recreational vehicle, and the federal definition of one turns on how it was manufactured rather than on how it looks, a distinction HUD has had to clarify formally. A self-build is usually financed as a cargo van or not at all, which is worth knowing before you assume a loan on a converted van will be available on the same terms either way.
Which one you should choose
Run it in this order and the answer usually falls out in ten minutes.
- What is an hour of your time worth? If it is above $49, and you want a full build, a shop is cheaper. If it is below $30, DIY is clearly cheaper.
- Do you have somewhere to build, for a year? No workshop is not a small obstacle, it is usually the obstacle.
- Do you want to build a van, or own one? These are different desires and only one of them is served by 800 hours in a driveway.
- Will you sell it within five years? If yes, weight resale heavily and the professional route improves considerably.
- Is your specification simple or ambitious? Simple favours DIY strongly. Ambitious favours a shop, because parts costs converge and hours do not.
For most people who answer honestly, the result is the hybrid: build the carpentry, contract the systems. It is the option nobody starts out intending to take and the one that survives contact with a real timeline, and it is where the trade-offs in buying, building or converting usually land once the romance has worn off.
